A regional media group needed one scalable operating model across five markets with different audiences, languages, and publishing behaviors.

The challenge

Each market had been operating independently, with no shared playbook or content principles. Quality varied wildly. Some markets were growing; others had stalled despite significant output volume.

Our approach

We audited all 5 markets, identified the 3 highest-performing accounts, and reverse-engineered what they had in common.

From this, we built a framework: a content brief template, a publishing rhythm guide, a community management protocol, and a performance dashboard each market could run independently.
